From Artist-as-Leader to Leader-as-Artist

Leadership is often described as a balance between managing processes and inspiring people, yet much of what we call “effective leadership” can become performance.
In my PhD research, From Artist-as-Leader to Leader-as-Artist, I examined how modern organisational life can drift toward mediocracy—environments where the pressure to conform and maintain appearance overshadows creativity, authenticity and genuine excellence. Within such systems, leadership easily unfolds in what I call organisational theatre, shaped by scripts, roles and rituals that protect the status quo.
In these settings, authenticity risks becoming staged. Leaders may adopt rehearsed vulnerability or scripted transparency that appears genuine but reinforces the performance rather than challenging it. This dynamic creates a divide between who leaders are and who they feel required to be.
My research led me to propose the leader-as-artist: a leader who steps beyond performance and engages creatively and playfully with complexity. The leader-as-artist breaks the metaphorical fourth wall of organisational theatre, acting from inner conviction rather than external expectation and creating space for imagination, reflection and genuine transformation.
After completing my PhD, I sought a practical pathway to translate these ideas into leadership development. That bridge emerged in the Intelligent Leadership Executive Coaching framework, which distinguishes between the inner-core of values and character and the outer-core of behaviours.
Where my research revealed the tension between inner authenticity and organisational performance, Intelligent Leadership Executive Coaching offered a structured process to align the two. This connection ultimately led to my involvement with John Mattone Global and now shapes the work I do with senior leaders navigating complexity and change.
For me, the leader-as-artist is not simply a metaphor, it is a reminder that leadership is an ongoing act of creation. When leaders connect inner conviction with outward expression, authenticity ceases to be performance and becomes a source of trust, courage and creativity.
It is a privilege to explore these ideas in practice with leaders and organisations who are willing to question assumptions and engage in genuine reflection. Their openness and curiosity continue to shape and deepen this work.
